Retrocrunch
A downloadable tool for Windows
Turn modern models, textures and sprites into PS1-era game assets.
Drop in a 50,000-triangle photoscan and get back an 800-triangle model with a 128 px, 16- or 256-colour texture, ready for Godot, Unity, Unreal or Blender. Everything runs on your own machine. No account, no upload, no subscription.

Free to download. If it saves you time, you can pay what you like, and that funds further development.
What it does
- Models. OBJ, glTF/GLB and FBX, plus .blend, USD and Alembic through Blender. Set a triangle budget and Retrocrunch reduces the mesh, removes faces nobody can see, unwraps a fresh texture atlas and rebakes it from the full-resolution source. Detail focus keeps faces from flattening first.
- Palettes and dither. 4-bit and 8-bit colour tables, 10 built-in palettes, any palette from lospec.com, and Bayer, PS1-table or Floyd-Steinberg dithering. Share one palette across a whole game.
- Rigs and animation. Skeletons, skin weights, morph targets and every animation clip survive conversion. View the rig and try stiff PS1-style skinning.
- Godot 4 ready. Scenes with the PS1 shaders already assigned (vertex snapping, affine texture warping, 15-bit colour with the console's dither table), lossless import settings, and an optional 240-line screen pass for the whole game.
- Sprite tools. Normal, specular, occlusion and height maps from 2D sprites, and pixel-art upscaling (Scale2x to Scale9x, Eagle) that never invents a colour.
- Block levels. Build rooms from cubes, slabs, ramps, corners and pillars, with baked ambient occlusion, sun shadows and Godot collision.
- 8-direction sprite sheets of any converted model, with a ready billboard scene for 2.5D games. (experimental)
- VRAM map showing how your textures would fit in the console's 1 MB of video memory. (experimental)
- Command line and AI agents. Every tool also runs from the command line with JSON output, and as an MCP server for coding agents such as Claude Code.
Your output is yours
Everything Retrocrunch creates for you (models, textures, palettes, sprite sheets, levels, and the shaders and scripts it writes into your project) is yours to use in any game, commercial ones included, with no attribution needed.
Requirements
- Windows 10 or 11, 64-bit, with OpenGL graphics drivers (any GPU from the last decade).
- Optional: Blender (tested with 5.2) for .blend/USD/Alembic/STL/PLY import, FBX export and remeshing. Retrocrunch finds it automatically.
Licence
Retrocrunch is source-available under the PolyForm Shield 1.0.0 licence. You can use it for anything, including making and selling games. You may not resell or redistribute Retrocrunch itself. The full terms are in LICENSE.md in the download.
